A churn database is rarely one audience. A player who stopped depositing a week ago is still close to the product. A player inactive for four or five months has moved much further away from the active lifecycle.
This iGaming operator wanted to understand how much commercial value was still recoverable from a broad churn pool extending to 180 days of inactivity.
Bswan processed 20,484 churned players across two AI outbound campaigns, combining AI voice calls and outbound messaging with a 100 Free Spins no-deposit offer.
The campaign brought 470 inactive players back to deposit, resulting in a 2.29% churn-to-deposit conversion rate.
Using a working average deposit of $30, the recovered cohort represents approximately $14,100 in estimated total deposits.
The operator was not working with a narrow fresh-churn segment. The campaign included players whose inactivity extended all the way to 180 days, which meant very different levels of remaining intent existed inside the same database.
A useful way to think about that lifecycle is:
0-10 days — fresh churn.
The previous player relationship is still recent. The player is more likely to remember recent gameplay, offers, deposits, and the product experience.
11-30 days — early churn.
The connection is beginning to weaken, but the operator is still relatively close to the player’s last active period.
31-90 days — established churn.
Spontaneous return becomes less likely, and standard retention communication can become easier to ignore.
91-180 days — deep churn.
The campaign is no longer simply reminding a recent player to return. It is rebuilding attention around a product the player may not have used for several months.
That difference matters because player reactivation becomes harder as churn depth increases.
The operator therefore needed more than another batch CRM message. It needed a direct outbound voice and messaging layer capable of reaching inactive players and moving them all the way back to a deposit.
The first campaign wave generated 332 reactivated depositors.
As the opening wave, it captured the largest share of immediate response from the churn pool.
This is common in database reactivation programmes: the first outbound wave reaches the portion of the audience that still has the strongest combination of product memory, current intent, and responsiveness to the offer.
For the operator, the first wave served another purpose as well.
It established that a database extending far beyond fresh churn still contained players who could be converted back into depositing users through outbound AI calling.
That is a much stronger commercial signal than simply measuring opens, clicks, or answered calls. The campaign connected outbound communication directly to a revenue event.
The second wave added another 138 reactivated depositors.
Its role was not simply to repeat the first campaign. A second wave gives the retention team another opportunity to work the remaining database after the most immediately responsive players have already converted.
Timing matters in churn recovery.
Some players are ready to return when the first offer reaches them. Others become responsive later because their attention, motivation, gaming activity, or relationship with competing products changes.
This is why a large dormant database should rarely be treated as a list that can be contacted once and then written off.
A more useful AI-driven retention loop is:

Across the two waves, that process brought the final total to 470 depositing reactivations.
Conversion rates need to be interpreted against the segment. A 2.29% rate from a recent registration cohort would mean something very different from a 2.29% rate across churn extending to six months.
This campaign started with people whose previous depositing activity had already stopped. Some had been inactive for weeks. Others had been inactive for months.
The campaign therefore had to recover an existing commercial relationship rather than simply complete an unfinished onboarding journey.
Applied to a database of 20,484 churned players, the final conversion rate translated into 470 users returning and depositing again.
That is the scale effect behind user reactivation. The operator does not need half of the dormant database to return. Even a relatively small percentage becomes commercially meaningful when applied to a large previously acquired player base.
The operator used 100 Free Spins with no deposit required to claim the offer. That created a lower-friction re-entry point for players who had already disengaged from the product. A deposit-led promotion asks an inactive user to make another financial commitment immediately.
A no-deposit offer changes the sequence:
contact → incentive → return → deposit
For deeper churn, that can be a more natural reactivation journey. The first objective is to give the player a reason to re-enter the product. The deposit follows once the commercial relationship has been restored.
The campaign result should therefore not be attributed to the offer alone. The AI voice agent, messaging sequence, timing, audience selection, and incentive worked as parts of the same reactivation mechanism.
That distinction is important for future optimization. The next improvement may come from changing the offer, but it may also come from better segmentation, additional call attempts, different messaging depth, or faster intervention after churn begins.
The campaign generated $14,100 in total deposits from 470 reactivated players. Every reactivation in this case represents a churned player who returned and made a deposit, making the 2.29% conversion rate a direct churn-to-deposit result, rather than an engagement or return-to-site metric.
The deposit itself was the first measurable revenue event after reactivation. From there, the commercial value of the recovered cohort continued through repeat deposits, gameplay, NGR, and post-reactivation retention.
For the operator, this creates a broader measurement framework beyond the initial campaign conversion:
This is what makes AI-driven player reactivation commercially different from a campaign optimized for clicks or engagement. The outcome is measured in depositing players and revenue recovered from an existing churn database.
Most established iGaming operators already have email, SMS, push notifications, promotions, and automated CRM journeys.
Bswan is not designed to replace those systems. It adds a direct outbound AI voice and messaging layer for lifecycle segments where passive communication is no longer producing enough response.
That distinction becomes more important after churn. Email requires the player to notice and open the message. Push requires the player to still have an active relationship with the app. An AI voice call creates an active contact attempt.
This makes outbound AI calling particularly relevant for dormant and churned players who may have stopped paying attention to the operator's usual CRM channels.
For an iGaming retention team, voice becomes another lever within the existing stack rather than a separate retention strategy. The operator can reserve it for the segments where direct contact has the highest expected commercial value.
The Poland project established that the broad churn pool was recoverable. The next optimization opportunity is to stop treating that pool as one segment. Future AI outbound campaigns can break the audience into narrower inactivity windows.
This should usually be the fastest intervention window. The player has only recently stopped depositing, so previous behavior, product context, and motivation are still relatively fresh. The campaign can focus on bringing the user back before short-term inactivity becomes established churn.
The player is moving further away from active behavior but is still relatively close to the previous lifecycle. This cohort may require a stronger incentive or additional contact depth compared with fresh churn.
At this point, the campaign needs to compete harder for attention. Offer relevance, channel selection, and communication timing become more important.
These players may have had no meaningful product interaction for several months. The campaign needs to rebuild attention rather than simply remind the user about recent activity.
Separating these cohorts allows the operator to compare deposit conversion, cost per reactivated player, NGR, offer performance, and post-reactivation LTV by churn depth. That gives the retention team a much better basis for deciding where additional campaign spend should go.
Time since last deposit is only one way to segment a churn database. Historical value adds another important dimension. Two users can both be inactive for 60 days but have very different histories. One may have deposited small amounts occasionally. Another may have been a consistent, high-value player before churn.
Giving both the same incentive and the same campaign depth ignores a major commercial difference.

When that player churns, the entire commercial value of the original acquisition does not necessarily disappear. A portion can still be recovered. This is why a dormant database should be treated as a recoverable revenue asset, not simply historical CRM inventory.
